Challenge
Our partnership with LeafLink began as a mission-critical Salesforce CPQ rescue project inherited from a Consulting Firm.
The secondary issue was a general lack of capacity on the internal GTM Systems team, an issue LeafLink had identified and needed guidance on the correct resource composition.
Solution
This engagement consisted of 2 distinct phases over the span of 24+ months, including Advisory Work & Embedded Contractors.
Phase 1 (Rescue) involved a Sr. Salesforce CPQ Architect paired with a CPQ Consultant and Phase 2 (Scale) involved a hiring blueprint and the engagement of 4 additional Contractors.

Phase 1 kicked off in 2023 with the engagement of a CPQ Architect dedicated solely to rescuing the failed CPQ & Billing implementation.
Conduct a technical audit of CPQ configuration and integrations to Netsuite, Stripe etc.
Strategic roadmap and architecture proposal for large portions of the CPQ configuration
Project prioritization to immediately deliver quick-fixes, while simultaneously planning sprints for the broader re-design deliverables
The initial project team included the CPQ Architect (40 hours/week, 4 months) and a Sr. Salesforce CPQ Admin/Developer (20 hours/week, 3 months), both Onshore.
Tactical
In the final stages of Phase 1, FoundHQ began working with LeafLink Leadership to devise resourcing recommendations and a hiring roadmap capable of supporting & continuing to evolve the stabilized GTM Systems infrastructure.
At this stage, our primary stakeholder shifted from the Head of Rev Ops to the newly hired Head of Business Systems, who was operating as a team of 1.
The resourcing needs concentrated on a team capable of:
Scalability for the Future: LeafLink's Go-to-Market team was continuing to expand, they acquired multiple companies in 2024, and had aggressive plans for the business that would require ongoing innovation around GTM Systems.
Stakeholder Relationship Management: the Head of Business Systems emphasized the need for his team to proactively advise stakeholders, functioning as strategic Business Analysts and hands-on Admins able to ship new features.
Strategic Projects: on the roadmap for 2024 was large changes to pricing strategy, new product launches, and other business initiatives that would require a capable thought partner to work alongside the Head of Business Systems in designing and architecting scalable solutions
